The Challenge
Northstar Freight operates one of the largest carrier and warehouse networks in North America. Historically, each regional business unit built its own APIs in isolation—carrier APIs, warehouse management APIs, exception-handling APIs—all with different authentication methods, pagination styles, versioning approaches, and documentation standards.
This fragmentation created three critical problems:
- • Partner integration pain: Integrations typically took 6–8 weeks. Partners had to learn different APIs, handle inconsistent error handling, and invest in custom SDKs.
- • Internal duplication: Different teams were building nearly identical features (rate limiting, API keys, monitoring) separately, creating technical debt and security gaps.
- • No unified view of API health: Executive leadership couldn't see which APIs were critical to revenue, which were deprecated, or where partner dissatisfaction was building.
The Approach
We conducted a 4-week discovery phase, interviewing 30+ stakeholders across regional business units, partner operations, and engineering teams. Key findings:
- → Partners cared most about consistency and documentation clarity, not feature richness.
- → Engineering teams needed autonomy over their APIs while adhering to common standards.
- → Executive visibility into API adoption, SLOs, and partner health would unlock new revenue.
We designed a three-layer architecture:
- 1. Governed API Layer: All external APIs route through a unified API gateway with standardized auth, rate limiting, request transformation, and observability.
- 2. Service APIs: Internal service APIs maintain their existing implementations but conform to a shared API contract registry and design guidelines.
- 3. Developer Experience Layer: A unified portal with sandbox, SDKs, documentation, and operational dashboards.
Implementation took 16 weeks. We started with 5 existing APIs, migrated them in parallel while developing the gateway, and then onboarded the remaining 20+ APIs over the following 8 weeks.
